Plan item W6 of the 2026-10-31 audit, plus fuzz findings U69 (agent-24) and U29 (newcomer-24, apart from colour, which is F7's). Task: [[tasks/harmony-2970]].

What changed and why

One .looprc format. Before, LoopConfig had one default when there was no file (ignore: [".git"]) and another for {} (ignore: [], so .git got selected), aliases were read separately as untyped JSON (a non-string value became ""), unknown keys were silently ignored, a missing -c file silently meant defaults, and loop overwrote "silent": true with the absent -s. Now LoopConfig is the file: #[serde(default, deny_unknown_fields)], one Default, aliases: BTreeMap<String, String>, max_parallel: Option<NonZeroUsize>. Errors name the file. Flags only turn settings on.

The executor reads no files. Callers pass aliases. loop takes ~/.looprc's, then the config file's (-c FILE, else ./.looprc), which win. meta takes ~/.looprc's then ./.looprc's, as before, but loads them only where loop runs: the meta exec branches, meta git worktree exec, and once per plugin plan (shared by its pre, main and post phases). So a broken .looprc stops commands that expand aliases, never a plugin that only prints. A plugin plan with max_parallel: 0 (which rayon read as "its default, one thread per CPU core") is refused before any phase runs.

Alias import keeps your settings. --add-aliases-to-global-looprc used to rewrite ~/.looprc as {"aliases": …}, dropping every other key. Now it validates the file, replaces only aliases (the shell's added to those already there), and writes through meta_core::store::write_atomic (temp file and rename; a symlinked ~/.looprc stays a symlink). Shell quoting in alias output is decoded with shlex instead of trimming quote characters (q='printf "%s" "two words"' used to lose its last quote), and a failing shell is an error. The step-by-step debug lines and the sh -c alias fallback (a non-interactive shell has no aliases) are gone. It reads only ~/.looprc, not the local config. Alone, the flag now imports (it printed help); with a command it's an error (it silently dropped the command); cancelling exits 1 (it exited 0).

Results, spinners, stagger. run_parallel collects into its own Vec (no Arc<Mutex<Vec>>), each job is paired with its spinner (no spinners[i]), and the stagger is one gate: a command waits until one interval after the last start, while holding the gate. Before, each worker slept slot × interval, so with max_parallel: 1 four commands waited 0 + d + 2d + 3d on top of their run time.

Signals. A command a signal ends has "exit_code": null and "signal": 9 in meta exec --json (it showed -1), and killed by signal 9 in text. signal is left out otherwise, so every other result is byte-identical. A command that never started keeps -1 (unchanged).

Paths stay paths. DirCommand.dir and LoopConfig.directories are PathBuf; expand_directories returns Vec<PathBuf>. loop in a folder with a byte-0xff child ran its command in the U+FFFD twin; now it runs in the right one. meta's own lossy conversions before it calls loop (meta_cli/src/main.rs, worktree exec) are W4/W7's and untouched beyond PathBuf::from.

Small CLI fixes from U29: loop -i a,b and -e a,b split on commas like meta's, loop --help says Usage: loop, and child directories run in name order.

Docs (docs/loop*.md, loop_cli/README.md, docs/advanced_usage.md): concurrency, fail_fast, --concurrency and "directory globs" are gone; one key table in loop_cli/README.md lists every key with its default; the wrong "global ~/.looprc settings" priority is fixed; loop runs one at a time unless "parallel": true; the signal field is documented.

Capability changes

Change Keep-list Status
add_aliases_to_global_looprc as a .looprc key is an unknown-key error. It never had an effect (loop overwrote it with the flag; meta never read file settings), and with "file settings hold" it would run the interactive import on every loop. The flag stays and works on its own. listed as a .looprc key owner's yes (2026-10-31): remove the key; the flag stays

Behaviour changes (broken or edge input only)

  • {} in .looprc no longer selects .git.
  • Unknown .looprc keys, max_parallel: 0 (file or plugin plan), a non-string alias, and a missing -c file are errors naming the file.
  • A broken ~/.looprc or ./.looprc is an error for loop, meta exec, meta git worktree exec and plugin plans (it was silently skipped). Plugins that only print aren't affected.
Release note: a ~/.looprc using keys the old docs advertised (concurrency, fail_fast) or add_aliases_to_global_looprc now stops every meta command that runs through loop (meta exec, meta git status and other plugin plans) with an error naming the file and the key, until the key is removed.
  • loop -c FILE takes local aliases from FILE (it read ./.looprc's even with -c).
  • meta exec --json: exit_code: null plus signal for signal-ended commands (was -1). atc doesn't read exit_code (checked open-source/atc); scripts testing exit_code != 0 still see a failure.
  • Text: failure lines say exit code 1 / killed by signal 9 (were exited code 1 and (Exit code 1)).
  • loop -s help reads "Suppress command output" (was "suppress all output"; a missing directory is still reported).
  • --add-aliases-to-global-looprc: alone imports; with a command errors; cancel exits 1; ~/.looprc is written 0600 (write_atomic), with keys in sorted order.
  • loop -i a,b / -e a,b split on commas.

How it was verified

Tests (cargo test --workspace -- --test-threads 8, sandboxed HOME and git config): all pass. clippy --all-targets --all-features -Dwarnings, fmt and cargo doc clean.

New tests, run against origin/main's binary with the same test file (7 of 7 fail there, the old one passes):

  • loop_cli/tests/cli.rs: an_empty_looprc_selects_what_no_looprc_does (with .git present), a_config_file_loop_cannot_use_is_an_error (-c missing.json, unknown key), a_setting_in_the_file_holds_when_no_flag_is_given, include_and_exclude_take_comma_lists (and Usage: loop), a_directory_name_that_is_not_utf8_is_where_the_command_runs (0xff dir and its U+FFFD twin, Linux), local_aliases_win_over_global_ones (HOME apart from cwd, -c), importing_aliases_changes_only_the_aliases (fake SHELL, symlinked ~/.looprc, cancel leaves bytes unchanged, flag with a command runs nothing, unreadable file not replaced).
  • loop_lib: a_looprc_is_one_format_with_one_default; starts_are_one_interval_apart_however_long_commands_take (injected clock and sleep; this seam is new, so it can't compile on main, where the delay was slot × d inline).
  • meta_cli/tests/plugin_routing.rs: a_plan_with_max_parallel_zero_is_refused_before_any_of_it_runs (pre-command marker absent).
  • tests/dry_run.bats: the --add-aliases-to-global-looprc preview now runs without a command (with one it's an error).
  • tests/exec.bats: meta --add-aliases-to-global-looprc exec -- touch RAN fails and creates nothing (agent-24).
  • tests/exec.bats: meta exec expands ./.looprc aliases over ~/.looprc ones (the kept precedence, at meta's level).
  • meta_cli/tests/plugin_routing.rs: a_broken_looprc_stops_only_what_runs_through_loop: a plugin that answers with output still works with a broken .looprc, meta exec fails naming it (checked: it fails if aliases are loaded at startup).
  • tests/exec.bats: signal-ended command is exit_code == null and signal == 9; exit 3 keeps its code and a missing program keeps -1, neither with signal. bats isn't installed here; I ran the test's commands by hand in a sandbox (both jq -e checks print true). CI runs it.

Deleted tests that only checked removed API (LoopConfig serialization round trips, DirCommand serde, load_aliases_from_file, get_aliases which also changed the test process's HOME).

Not checked

  • macOS and Windows at runtime (CI covers the build; the non-UTF-8 test is Linux-only, as macOS refuses such names).
  • zsh's and fish's alias output by hand (zsh's name='value' form is parsed by the same rule; fish prints alias name 'value': skipped when the value has no =; with one, e.g. --format=%h, the import now fails naming the line, where main stored a broken alias).

Follow-ups (not in this PR)

  • .looprc as a JSON array is still read by position (serde's derive accepts a sequence; deny_unknown_fields doesn't apply). Same on main; the import refuses such a file.
  • Alias import replaces the file by rename (write_atomic): a read-only ~/.looprc is replaced after the two confirmations, a hard link is split, a dangling symlink's missing folders are created, and there is no fsync before the rename. The preview prints alias text without escaping DEL/C1/bidi characters (as on main).
  • alias output from an interactive shell: a line an rc file prints as name=word (e.g. node=v20) is imported as an alias (shown in the preview, as on main); other lines with =, a fish alias whose value has =, or a bash alias with a newline in it fail the import (main stored a broken or cut alias); zsh's $'…' quoting isn't decoded by shlex.
  • HOME= (set but empty) makes the global file the relative ./.looprc, as on main; treat an empty HOME as unset.
  • A never-started command still reports the made-up exit_code: -1, and a missing directory 1 (w2-repo owns that message): give both null with a reason, as one JSON change.
  • The import preview shows the whole file re-ordered (serde_json sorts keys); keeping key order needs preserve_order, a workspace-wide feature.

Rebased onto #144

#144 (only the plugin file meta-<word> serves meta <word>) merged first as 1e857c6, and this PR conflicted. Rebased by hand (rerere off); the five rounds above reviewed 39efc23, and the rebase was reviewed on its own.

  1. meta_cli/src/main.rs, both dispatch tails (worktree context and normal): fix!: only the called plugin runs; plugin installs can't escape the plugins folder #144's match plugin stays, so only the routed plugin runs; the None arm builds this PR's typed LoopConfig (with aliases: loop_lib::aliases()?) and runs loop, so aliases still load only where loop runs.
  2. meta_cli/src/subprocess_plugins.rs: fix!: only the called plugin runs; plugin installs can't escape the plugins folder #144 moved the plan runner into execute_plan; this PR's body (max_parallel checked as NonZeroUsize before any phase, aliases loaded once per plan, one config for setup and cleanup) is now that function's body.
  3. meta_cli/tests/plugin_routing.rs: a_broken_looprc_stops_only_what_runs_through_loop called meta touch, which meta-touchy no longer serves after fix!: only the called plugin runs; plugin installs can't escape the plugins folder #144; it now calls meta touchy. Same check otherwise.

Verified on the rebased head: fmt and clippy --workspace --all-targets --all-features -Dwarnings clean; cargo nextest for meta, loop_lib, loop_cli, meta_plugin_protocol: 257/257 pass; bats help, install, worktree_edge_cases, dry_run, exec: 237/237 ok; the agent-24 and newcomer-24 drive tests above print the same output; by hand, meta git status fails naming .looprc when it's broken and works when it's valid, and meta git --help still prints help with it broken.

Rebase review: Codex Sol: MERGEABLE: yes, no findings. Claude Opus: MERGEABLE: yes; it also built the conflicted commit 24df708 on its own (clean), so that gap is closed. Its one nice-to-have, the test helper comment saying meta-touchy claims touch, is #144's on purpose (its routing test relies on that claim not routing).

After the push CodeRabbit noted that silent mode names a missing directory only when commands run one at a time; with "parallel": true only the final error shows (checked by hand with loop -s -i a,nope true). loop_cli/README.md now says so (875e458, docs only). Round 2 of the rebase review on 875e458: Codex Sol MERGEABLE: yes, Claude Opus MERGEABLE: yes, no findings beyond line length.

CodeRabbit's review of 875e458 had two comments outside the diff. loop_cli/README.md's max_parallel default now reads "Rayon's default: one thread per logical CPU, or RAYON_NUM_THREADS if set" (866cc61, docs only; without max_parallel loop uses Rayon's global pool). loop -i/-e keep splitting on commas: that is what meta's own --include/--exclude do and what U29 asked for, so a folder with a comma in its name can't be named there, in loop as in meta (a known limitation, answered on the PR).

Head: 866cc61

Summary by CodeRabbit

  • New Features

    • Loop commands now run sequentially by default, with optional parallel execution, concurrency limits, and staggered starts.
    • Alias imports can be previewed and confirmed, while local aliases take precedence over matching global aliases.
    • JSON results now distinguish signal-terminated commands from commands that exit normally.
  • Bug Fixes

    • Configuration errors, missing files, command failures, and silent-mode behavior are now handled and reported more consistently.
    • A failure in one directory no longer prevents commands from running in other directories.

Walkthrough

Loop configuration and execution now use typed paths and explicit aliases. Commands can run sequentially or in parallel, with optional limits and staggered starts. Results represent signal termination separately from exit codes. CLI and plugin integrations use the updated configuration and alias-import behavior.

Changes

Loop configuration and alias handling

Layer / File(s) Summary
Configuration parsing and CLI behavior
loop_lib/src/lib.rs, loop_cli/src/main.rs, loop_cli/README.md, loop_cli/tests/cli.rs
Configuration uses path-valued directories, defaults omitted fields, and rejects unknown fields. CLI flags and config files determine settings. Global and local aliases are merged, with local aliases taking precedence.
Explicit alias import
loop_lib/src/lib.rs, loop_cli/src/main.rs, loop_cli/tests/cli.rs, tests/dry_run.bats
Alias import runs without a command. It validates shell aliases, previews changes, requests confirmation, and preserves other config keys when writing.

Command execution and result reporting

Layer / File(s) Summary
Execution modes and result reporting
loop_lib/src/lib.rs, loop_lib/src/tests.rs, tests/exec.bats, docs/*, loop_cli/Cargo.toml
Execution supports sequential and parallel modes, optional parallel limits, and staggered starts. Results include optional exit codes and signals. JSON omits signal when no signal is present. Tests and documentation cover these behaviors.
Plugin and worktree integration
meta_cli/src/main.rs, meta_cli/src/subprocess_plugins.rs, meta_cli/tests/*, meta_git_cli/src/commands/worktree/exec.rs
Meta CLI and worktree configurations use path-valued directories and aliases. Plugin plans reject max_parallel: 0 before command phases run.

Parse fish alias output before discarding lines.

The new standalone import fails for fish users. Fish prints aliases as alias NAME VALUE, but this filter discards lines without = and the import reports success without adding them. Support fish’s output format, or report it as unsupported instead of silently skipping aliases. (raw.githubusercontent.com)

…hs stay paths

- `.looprc` is `LoopConfig` itself: one default (`{}` is no file), typed
`aliases`, unknown keys and `max_parallel: 0` are errors naming the file,
and a `-c` file must exist. `-v`/`-s` only turn settings on.
- loop's executor reads no files: callers pass `aliases` (`~/.looprc`'s,
then the local file's). meta loads them only where loop runs, once per
plugin plan; a plan with `max_parallel: 0` is refused before it runs.
- `--add-aliases-to-global-looprc` changes only `aliases`, written
atomically; shell quoting is decoded, the debug lines and the dead
`sh -c alias` fallback are gone. Alone it imports; with a command it is
  an error; cancelling exits non-zero.
- Results are a caller-owned Vec, each spinner paired with its job, and
starts are one stagger interval apart.
- A command a signal ends: `exit_code: null` and `signal` in JSON.
- Directories are `PathBuf` end to end; `loop -i a,b` splits; loop's
usage says `loop`; child directories run in name order.
- Docs drop `concurrency`, `fail_fast`, `--concurrency` and globs.

Minor · Do not use a raw comma delimiter for path values. · main.rs:25-39

loop_cli/src/main.rs:25-39
Minor · Functional Correctness · Quick win

Do not use a raw comma delimiter for path values.

Clap splits each value at , before converting it to PathBuf. Therefore, -i 'a,b' becomes two directory entries. Quoting does not preserve the comma.

The smallest correction is to remove value_delimiter and retain repeated options, such as -i a -i b. If comma-separated syntax must remain, add an explicit escape-aware parser instead of relying on Clap's delimiter.

Minor · Document Rayon’s default thread count. · README.md:94

loop_cli/README.md:94
Minor · Maintainability & Code Quality · Quick win

Document Rayon’s default thread count.

When max_parallel is omitted, loop_lib uses Rayon’s default pool. Rayon may honor RAYON_NUM_THREADS, and its automatic default may change. The README must not guarantee one thread per CPU core.

@coderabbitai Thanks. On your two outside-diff comments from the review of 875e458:

  1. loop_cli/README.md:94 (max_parallel default): fixed in 866cc61. It now reads "Rayon's default: one thread per logical CPU, or RAYON_NUM_THREADS if set". Without max_parallel, loop runs on Rayon's global pool.
  2. loop_cli/src/main.rs:25-39 (comma value_delimiter on -i/-e): not changed, on purpose. It matches meta's own --include/--exclude, which split on commas the same way, and that consistency is what this change was asked for (U29). A folder with a comma in its name can't be named with -i/-e in loop or in meta. That's a known limitation they share, and it isn't new to this PR.

@gold-silver-copper Thanks for the clarification. I checked both files and meta’s argument definitions.

  1. max_parallel documentation: Confirmed. loop_cli/README.md now states Rayon's default and the RAYON_NUM_THREADS override. This addresses my documentation finding.
  2. Comma-delimited -i/-e: Both loop and meta use value_delimiter = ','. Given the intended consistency under U29 and the accepted shared limitation for comma-containing directory names, I withdraw this finding. No change is needed for this PR.
