Worktree sets no longer need a global state file. ~/.meta/worktree.json and ~/.meta/worktree.lock are gone, along with their code. meta now writes a small record next to git's own data for each worktree it creates, and works everything else out from the current directory, .meta and git.

Merge together with the linked PRs (same branch feat/stateless-worktrees, so CI builds them together).

Why

Matt's idea: "make meta git worktree work without any additionally required state … dynamically determine everything from the CWD and git worktree." The store caused real failures on 2026-10-25. A stale lock silently blocked every write (fuzz incident 15). Test runs left ~900 dead entries. Worktrees created during the block were invisible to list and remove. Task: [[tasks/harmony-2765]].

Investigation: what the store held and where it went

Field Read by Known to git? Now
set path (the key) remove, prune, list, ATC No. Each worktree's admin dir names its checkout, not which directory is the set set in the record
name output, hooks Yes: the set directory's name derived
project (meta dir) prune's "repos removed from project" check No record
created_at, ttl_seconds TTL expiry No record
ephemeral, custom (--meta k=v) list, hooks No record
repos[].alias prune's orphan check Yes: each member's path in the set derived from the set scan
repos[].branch nothing Yes derived
repos[].created_branch nothing after create No dropped (create's output keeps it)
"meta made this set" remove/prune refuse anything else No the record existing

Where the record lives. Each linked worktree meta creates gets meta-worktree.json in git's admin directory for it, <repo git dir>/worktrees/<id>/. Git ignores the file. It deletes it along with the worktree on git worktree remove and git worktree prune (checked on git 2.56), so records can't pile up the way store entries did.

// .git/worktrees/api/meta-worktree.json
{
  "set": "/home/me/harmony/.worktrees/fix-auth", // resolved when created
  "project": "/home/me/harmony",
  "created_at": "2026-10-25T21:40:00+00:00",
  "ephemeral": false,
  "ttl_seconds": 3600,                              // only with --ttl
  "custom": { "agent": "review-bot" }               // only with --meta
}

Places I rejected:

  • extensions.worktreeConfig + config.worktree: enabling it rewrites the main repo's config (a repository-format extension, and core.bare/core.worktree have to move). Every tool that reads the repo would then need to support it.
  • branch config: a branch outlives its worktree and is shared by every checkout of it.
  • a file inside the set: anyone can fake it with mkdir plus a write. It also shows up as untracked in the root worktree, and can be committed by mistake.

What changed

  • create writes the record right after each git worktree add. The write is atomic (a temp file renamed into place) and goes into the existing admin dir. It carries the repository's permissions; meta applies no permission checks of its own (main dropped them in fix!: drop the permission, ownership and symlink trust checks #125). If it can't, the create fails and rolls back, as a failed store write did before. A create that gets interrupted now leaves a set that remove can delete. Before, such a set was unrecorded and stranded.

  • remove runs the same safety check as before. When a record names a set path that no longer exists, it says the set was probably moved. It refuses unless a worktree in the set holds a record naming this set. Before, the proof was a store entry for the set.

  • The safety check reads each member's record and adds these blockers:

    • a record naming another set (this replaces the store's nested-set lookup);
    • a record that can't be read;
    • a record outside <repo git dir>/worktrees/, which is where git keeps admin dirs, so a copied admin dir can't forge one;
    • worktrees in one set that hold different records;
    • a worktree git has locked (git would refuse it partway through the removal).

    The re-check before deletion compares the records too. Loose files are now deleted before the worktrees are unregistered, so a removal that fails there leaves a set that is still recorded.

  • add copies the set's record to the worktrees it adds, but only if the set has a trusted one. A set meta didn't make stays unrecorded.

  • list gets TTL, ephemeral and custom metadata from the records.

  • prune finds sets two ways: the directories under the worktree root, and the records in the admin dirs of every repo in the workspace's .meta tree. The second way finds sets under META_WORKTREES and sets whose directory is gone. It then works as follows:

    • Each set is judged by the record its own worktrees hold, and is deleted only if the removal check sees that same record.
    • An "all repos removed from the project" verdict is re-checked against every repo the full scan finds, nested ones included.
    • Records it can't use are listed as kept, so --strict fails.
    • For a set whose directory is gone, it deletes only meta's records, and only when every one of its worktrees is gone. Git's own entries stay, for git worktree prune. That matches the old "drop the store entry". A set that was moved (its worktrees still checked out elsewhere, as when ATC installs a staged set) keeps its records.
    • It ignores stale records under a path that was reused for a set meta didn't make. A recorded path that became a link still goes through the check, which refuses links.
    • Repositories are found by their real git dir, including --separate-git-dir checkouts and bare repositories. A repository it can't inspect, or a .meta tree it can't walk, is listed as kept. Repo aliases use / on every platform, as .meta does.
  • Deleted: meta_git_lib::worktree::store, meta_core::lock, meta_core::store::update and its tests, and meta_core's rust-version = 1.89 (it was only there for File::try_lock).

  • Docs: the meta-worktree skill (all three copies), the architecture overview, the README crate table and help text no longer mention the store. The skill also had stale lines from before the safety PR ("remove only checks top-level repos", "prune force-removes root-only sets"), and those are fixed too.

Behavior changes a reviewer and Matt should sign off on

  1. Sets created by an older meta have no record. list, status, exec, diff and add keep working, since they are derived from git. remove and prune refuse them, the same way the old code refused sets with no store entry. The message says to git worktree remove each worktree and delete the directory. There is no migration code (pre-release). Harmony has 6 such sets today.
  2. prune covers the current workspace's repositories, not the whole machine. It finds every set with a record in the workspace's repos, including sets made from other checkouts of those repos. The store let prune in project A see project B's sets. The only cross-project case the tests exercised (a set whose project was deleted) was always kept, never deleted. That test now checks the set is left alone.
  3. A locked worktree is kept up front instead of failing halfway through a removal.

Performance

One run each, release build:

Command Before After
list --json, real harmony (6 sets) 69 ms 72 ms
prune --dry-run --json, real harmony 45 ms 13 ms
create perf -r --repo platform/api, scratch clone of harmony (95 repos) 956 ms 959 ms
remove perf, same scratch clone 1625 ms 1686 ms

The numbers are the same within noise. create and remove time is git's. prune no longer reads the global store; it reads the .git/worktrees directories of the workspace's 95 repos instead.

How it was verified

  • cargo test for meta_core, meta_git_lib, meta_git_cli, meta and meta-mcp, and cargo clippy --workspace --all-targets --all-features -D warnings. Locally the two registry::*_fails_outside_workspace tests fail only because my temp dir is under a $HOME that has ~/.meta (known, untouched code; CI runs them).
  • New tests:
    • unit: records name their set and block any other set; differing records, a record outside git's layout and a locked worktree all block;
    • end to end (meta_git_cli/tests/safety.rs): no store is written and records travel with add, list and prune; a hand-made worktree is refused; an unreadable record, an unlistable .git/worktrees and an unwalkable .meta tree are each kept and fail --strict; a stale record doesn't expire a set made again at its path; sets of a --separate-git-dir repo are found; a moved set keeps its records, and stale records under a reused path are left alone;
    • bats: a nested repo still in the project keeps the set from being orphaned, but its TTL still applies; create and add fail and say so when a record can't be written.
  • Store-specific tests were adapted to read the records, or deleted where they only tested the store: the lock, store write failures and the data-dir permission checks for the store. Rollback after a failure past the adds is now tested by making .gitignore unwritable.
  • The full bats suite passes (404 tests; locally, 2 plugin_install tests fail the same way on main because my temp dir sits under a $HOME that has ~/.meta), with an isolated HOME, XDG_CONFIG_HOME, GIT_CONFIG_GLOBAL and META_DATA_DIR, and ~/.cargo/bin off PATH.
  • Read-only commands (list, prune --dry-run) were run against the real harmony workspace. create and remove were run only in a scratch clone of it.

Decisions a reviewer may question

  • No owner or permission checks on record files. Records live in the repository's git dir. Git trusts that dir for hooks and config, with its own safe.directory owner check, and anyone who can write there can already run code as you through a hook. Main has since dropped all of meta's permission, ownership and symlink trust checks (meta#125, meta_core#11, meta_cli#43); this set is rebased on that and adds none back.
  • prune doesn't filter records by project. Its scope is every set recorded in the workspace's repositories. That is narrower than the old global store.

Look closely at

  • meta_git_lib/src/worktree/safety.rs: add_member, trusted_record and member_record (the ownership proof), plus the new deletion order in delete_checked_set.
  • meta_git_cli/src/commands/worktree/prune.rs: find_sets, and the "live record must match" condition.

Follow-ups outside this PR

  • ATC (atc-cli/src/checkout_identity.rs) reads worktree.json for its meta_worktree identity. Without the store that comes back empty. ATC can read <absolute-git-dir>/meta-worktree.json instead, since it already runs git rev-parse --absolute-git-dir. That belongs in gitkb/atc.
  • Copies of the old meta-worktree skill checked into gitkb/gitkb and ttyeye mention worktree.json; running meta init there after release refreshes them.

Also checked from the task's follow-up list:

  • --json remove/prune reporting success and then exiting non-zero on a store error is moot now.
  • create in an empty repo already fails with "has no commit to branch from" and leaves nothing behind.
  • A rolled-back tracking branch's config is already removed on main (git_delete_branch_at).

meta recorded every worktree set in ~/.meta/worktree.json behind
worktree.lock. Each linked worktree meta creates now gets a record in
git's own admin directory for it (<repo>/.git/worktrees/<id>/meta-worktree.json),
which git deletes with the worktree. remove and prune prove ownership
from those records; list reads TTL, ephemeral and custom metadata from
them; prune finds sets under the worktree root and through the records
in the workspace's repositories. The store, its lock and the lock module
are deleted.

Sets created by an older meta have no record: remove and prune refuse
them, as they refused unrecorded sets before.

Implements [[tasks/harmony-2765]]
… live record

- add, list and prune read records through one check (member_record),
  so a record outside <repo git dir>/worktrees is never copied or used
- a worktree git has locked blocks removal up front
- prune decides with the record the set's own worktrees hold and needs
  the removal check to see that same record; an orphaned-repos verdict is
  re-checked with every repo the full scan finds; records it cannot read
  are reported as kept (so --strict fails); forgetting a missing set
  deletes only the records prune read

Refs [[tasks/harmony-2765]]
…orts unlistable records

- when the full scan shows a set is not orphaned after all, prune still
  checks its TTL
- a .git/worktrees directory or worktree root prune cannot list is
  reported as kept, so --strict fails instead of finding nothing

Refs [[tasks/harmony-2765]]
…ved sets and every repo layout

- records are written with a plain atomic write into the existing admin
  dir, without the data dir's privacy check: a git dir inherits its
  checkout's ACL (on Windows under C:\ any signed-in user may change
  files), and that check made create fail there
- prune finds the git dir of --separate-git-dir repos and reports repos
  it cannot inspect; aliases are /-separated on every platform
- records whose worktree is still checked out elsewhere (a moved set)
  are not forgotten; stale records under a reused path are left to git;
  a recorded path that became a link is still checked and reported
- remove says when a record names a set path that is gone
- tests for these, for record-write failures in create and add, and the
  dangling-link test keeps its record again

Add a directory check before the negative record assertion.

The assertion at tests/worktree_cloud.bats:331 passes when .worktrees/byhand/frontend is missing. It does not check that the frontend checkout exists. If add exits 0 without creating that checkout, the test still passes.

record_file builds its path with echo "$(git -C "$1" rev-parse --absolute-git-dir)/meta-worktree.json". If git -C fails, the substitution is empty, and echo still prints /meta-worktree.json. The check [ ! -e ... ] then tests a path that does not exist, so it passes.

The later assertions do not cover the frontend checkout. The remove byhand assertions check the non-zero status and the no record output. The directory check covers .worktrees/byhand/backend.

Add a directory check before the negative assertion. A missing checkout then fails the test:

Assert that the frontend checkout survives the refused removal.

The test confirms that the backend checkout survives a refused remove. It does not check the frontend checkout that add --repo frontend created in the same set. A change that deletes the frontend checkout during a refused removal would still pass this test. A check before remove does not close this gap, because the deletion happens after that check.

Check the whole $META_DATA directory in the no-global-state test.

The test worktree commands write nothing to the meta data dir checks only worktree.json and worktree.lock under $META_DATA. A file with another name, such as $META_DATA/worktrees.json, written by create, list, prune, or remove can pass this check. A directory-level check matches the contract that the test name states.

The check requires $META_DATA to be empty when the test starts. setup() creates it with mktemp -d. The setup body does not write to it, and the helper clear_git_local_env only unsets Git environment variables. The directory starts empty.

Assert that the nested Git admin entry is removed after prune.

The expired nested-set test checks only three things: the exit status, the ttl_expired output, and the absence of .worktrees/nest. Deleting only the set directory satisfies all three checks. The test does not check the admin entry under group/core/.git/worktrees/, so a prune that leaves that entry behind would still pass.

Add an assertion for the nested admin entry after prune. Use the same pattern as the flat-worktree case, which checks that backend/.git/worktrees/backend is removed. Confirm the exact entry name by listing group/core/.git/worktrees/ after create and before prune, so the assertion matches the fixture.

Add rollback assertions to the record-write failure test.

The test checks only the exit status and the error text. A failed create is documented to delete the worktrees and branches it made. The test does not check this. If rollback does not run, rec-fail can stay checked out, registered in Git, and present as a branch with no meta-worktree.json record. Record-based remove refuses sets without records, so the leftover may need manual cleanup. The test still passes.

The frontend repository starts with no linked worktrees, so one registration remains after a successful rollback. Add these assertions after the existing output checks, using the same pattern as the store-fail rollback test:

The new rollback promise is unconditional; create may be unable to delete an already-created worktree and branch if rollback itself fails.

A user relying on the skill's promise may overlook a surviving partial set or branch.

This can occur when: Create fails after adding a worktree that has subsequently become locked or cannot be removed because of filesystem permissions.

There is no global state file. When meta creates a worktree it writes a record
into git's own directory for that worktree, `<repo>/.git/worktrees/<id>/meta-worktree.json`,
with the set's path, its project, when it was created, and its TTL, ephemeral

Correct the record path for --separate-git-dir repositories.

The skill gives the record path as <repo>/.git/worktrees/<id>/meta-worktree.json. In a --separate-git-dir repository, <repo>/.git is a pointer file, not a directory. The record is written to the admin directory that Git reports for the worktree, so the fixed path does not hold for that layout. Use the path that Git reports instead.

The same text appears in .meta/skills/meta-worktree/SKILL.md. That file is a separate regular file with identical content, not a symlink. Apply the same edit to both files.

- 190:
Update the record-path description in both SKILL.md copies to use the worktree’s
Git-reported admin directory, obtained with `git -C <worktree> rev-parse
--absolute-git-dir`, instead of assuming `<repo>/.git/worktrees/<id>`; keep the
`meta-worktree.json` filename in that directory.

A record that cannot be read blocks remove and prune, as proof of
ownership, but no longer stops a failed create from deleting the set it
claimed itself. The record-failure test now checks the rollback.
