fix!: meta context reads every repo on every call and says what git says - #150
Plan item F10 (findings daily-08, daily-16, agent-06): meta context is the summary people and agents read first (the Claude SessionStart and PreCompact hooks run it), and it showed stale or wrong state.
No cache (owner decision 5). The 30-second cache in context_cache was invalidated only when .git/HEAD or the current branch's ref file changed, so an edit, a staged file, a fetch or a .meta.yaml change stayed invisible for up to 30 s, and in a linked worktree (where .git is a file) even those checks missed. The cache, --no-cache, the context_cache file and the mode parameter that only the cache used are deleted. Context reads every repo on every call.
The status says what git says. The table and the JSON now name a rebase, am, merge, cherry-pick, revert or bisect stopped half-way; the branch a stopped rebase is rebasing; a detached HEAD and its commit; a branch with no upstream; an upstream that is gone; and untracked files apart from modified ones.
How the stopped operation is read (meta_core::git::Operation::read), the way git status reads it, with one more git process per repo: git rev-parse --show-ref-format --git-path … names rebase-merge, rebase-apply, sequencer/todo, BISECT_LOG, MERGE_HEAD, CHERRY_PICK_HEAD and REVERT_HEAD in the checkout's own git dir (a linked worktree's, never the shared one). git keeps an operation's refs as those files in a files repository, and MERGE_HEAD is a file in every ref store; in a reftable repository (no CHERRY_PICK_HEAD file; checked on git 2.55) CHERRY_PICK_HEAD and REVERT_HEAD are read with git show-ref --exists, two more processes there. git before 2.45 echoes the unknown --show-ref-format and has only files. The refs are never resolved as revisions, so a branch or tag called MERGE_HEAD is no merge and hides none (rounds 2 and 3 found two ways the revision lookup went wrong; this removes the lookup). A cherry-pick or revert sequence whose stopped commit was committed by hand is still named from sequencer/todo, as git does. A rebase comes first: the picks and merges it stops on are its own. Only meta context calls it, so meta git worktree status, meta query and meta-mcp spawn no extra git.
"Upstream gone" is git's [gone]: the branch has an upstream configured, HEAD has a commit, and git status --porcelain=v2 gives no ahead/behind counts. An unborn branch whose upstream exists is not gone. For a bare project (no work tree, read through RepoStatus::refs), the upstream is now read with git for-each-ref --format=%(upstream:short), which names a configured upstream whether or not it is there; rev-parse @{upstream}, used before, fails on a gone one, which would have read as "no upstream".
Before / after (daily-16's workspace, by hand in a sandbox with the branch build)
The table also shows when every repo is detached (it used to fall back to a bare name list). A repo whose status git won't give still shows -, followed by its counts when git gives those (a core.bare checkout: - (↑1)), as on main.
JSON (meta context --json): additive
New per-repo fields, present only when the status was read (like dirty; --no-status omits them all):
Field
Meaning
detached
HEAD names a commit, not a branch
head
the full commit id HEAD names (absent before the first commit)
operation
rebase, am, merge, cherry-pick, revert or bisect
rebasing
the branch a stopped rebase is rebasing (branch stays absent: HEAD is detached)
untracked_count
how many of modified_count's paths are untracked
upstream
the upstream's short name (origin/main); absent without one
upstream_gone
whether that upstream branch no longer exists
modified_count keeps its meaning (changed or untracked paths) so the change stays additive; the text prints N modified, M untracked from the difference.
atc: atc on main (d6b8d345) never runs meta context; it reads meta project list --recursive --json and meta git worktree … --json (checked with git grep over atc's crates/: no "context" argument to meta, no repo_count/modified_count reader). So there is no atc reader to break; the other readers are the Claude hooks (markdown) and agent score, which only matches the command text. The new fields are additive for any future reader.

By hand, in a pane with the branch's release build and a sandbox (git config --global --show-origin --list → the sandbox's .gitconfig): the "after" table above, then echo edit >> docs/README.md; meta context | grep docs → | docs | topic/local | 1 modified, no upstream | at once, and meta context --no-cache → error: unexpected argument '--no-cache' found.
Speed, measured once (10 runs each, 100 repos, release builds, 32 cores, files repos): main cached 4 ms, main --no-cache 29–32 ms, branch 47–48 ms (one more git process per repo for the stopped operation), --no-status 4 ms.
Tests: new unit tests for each stopped operation (merge, cherry-pick, revert, rebase with its branch, am, bisect), a cherry-pick sequence after a hand commit, a reftable cherry-pick (skipped on git without reftable), a bare project's gone upstream, a tag or branch named like git's state (no operation, and hiding no real merge or cherry-pick, also in reftable), an operation staying in its own linked worktree, gone versus unborn upstreams, and the text cases bats doesn't already cover; two context.bats tests (fresh after an edit, a staged file, a fetch, a .meta.yaml change and a branch switch, with nothing written to the data dir; each state in text and JSON) fail on main and pass here. Local: cargo fmt --check, cargo clippy --workspace --all-targets --all-features -D warnings, cargo nextest run --workspace (673 passed), bats tests/context.bats tests/dry_run.bats tests/worktree_edge_cases.bats (174 passed).
Not checked: macOS locally (CI covers it; Apple's git has no reftable, so that test returns early there); Windows.
Follow-ups, not in F10: a conflicted count beside modified in a stopped operation ([[tasks/harmony-2991]]); the refs() fallback for a core.bare checkout reports no operation and no upstream state ([[tasks/harmony-2992]]); a clone of an empty repository (unborn branch, upstream not there) reads as not gone, where git status -sb says [gone] ([[tasks/harmony-2995]]).
…ays [[tasks/harmony-2987]]
The 30-second context cache, --no-cache and the context_cache file are
gone (owner decision 5): the cache was invalidated only by HEAD or a
branch ref changing, so edits, staged files, fetches and .meta.yaml
changes stayed invisible. Context now reads the repos each time.
The status column and JSON name what git status names: a rebase, am,
merge, cherry-pick, revert or bisect stopped half-way (from the
checkout's own git dir, refs resolved by git in any ref store, and a
cherry-pick sequence left in sequencer/todo); the branch a stopped
rebase is rebasing; a detached HEAD with its commit; no upstream; an
upstream that is gone; untracked files apart from modified ones. The
table shows when every repo is detached. JSON fields are additive:
detached, head, operation, rebasing, untracked_count, upstream,
upstream_gone; modified_count keeps its meaning.

Walkthrough
The context command no longer uses a cache or accepts --no-cache. It now collects and displays additional Git status, including detached HEADs, in-progress operations, untracked files, and missing or gone upstreams.
