Task: tasks/harmony-2986 (plan items F5 and W8.4 of the 2026-10-31 meta improvement plan). Owner decision 2: meta git update pulls --ff-only.

What changes for users

meta git update brings the workspace up to date. Before, it only cloned missing projects, although its help said "Pull existing repos". Now:

  1. The workspace repo is pulled first (git pull --ff-only --no-rebase), then its .meta.yaml is read.
  2. Each listed project that is cloned is fast-forwarded, and each missing one is cloned, in parallel. So a project a teammate added upstream is cloned in the same run.
  3. A repo git can't pull fast-forward only (diverged, conflicting local changes, a network error) is named with git's error, and the command exits 1. Nothing is merged or rebased. The .meta.yaml on disk is still read, so its projects still get updated.
  4. A repo on no branch, or whose branch has no upstream configured (branch.<b>.merge), is named ("Not pulled frontend: its branch main has no upstream") and left alone. That isn't a failure: there is nothing to pull from (see "Decisions" below). A branch whose upstream branch isn't on the remote (an empty repo's clone, or a branch deleted on the remote after its PR merged) is named ("its upstream branch isn't on the remote") and left alone; an empty repo's clone is pulled once the remote has commits. meta decides this from the remote, not from git's message or local refs: after a pull fails, it runs git ls-remote --exit-code <remote> <branch>, and only its "no such ref" answer (exit 2) counts. A remote that can't be reached, or a pull git refused, stays a failure with git's error.
  5. A project folder that holds something else is still named and never cloned over, as before.
$ meta git update
[1/1]   Pulled ws (+3 nested)
[2/4]   Cloned web
[2/4]   Pulled api
[2/4]   Could not pull docs
⚠ scratch is not in .meta.yaml; it holds a branch with no commits yet, and 1 file (ignored files and the reflog not checked)
Could not pull docs
    ...
    fatal: Not possible to fast-forward, aborting.
Error: 1 repository could not be pulled (fast-forward only): docs

(driven by hand in a fux pane, sandboxed HOME/XDG_*/GIT_CONFIG_GLOBAL/META_DATA_DIR, local bare remotes; api's remote had moved, docs had diverged, web was missing, scratch is an unlisted repo)

Recursion only with -r. Before, the host always sent a non-empty project list, so update always recursed and printed "(recursive mode)". Now nested .meta.yaml files are read only with meta git update -r (update's own option, like clone -r) or meta -r git update. Each nested meta repo is pulled before its .meta.yaml is read. Global --depth N limits the levels.

Arguments. meta git update --dry-run was already refused by clap (#148). Now an option update doesn't take also gets where meta's options go:

Error: unexpected argument '--dry-run' found
...
meta's own options (--dry-run, --depth, ...) go before the command, as in `meta --dry-run git update`

meta git status already passed its arguments to git since #148; daily-07 below confirms it.

Dry run lists every pull and clone, reading the configs as they are now (it says so: the pulls may add projects):

[DRY RUN] Would run (from the .meta.yaml files as they are now; the pulls may add projects):
  git -C /…/ws pull --ff-only --no-rebase
  git -C /…/ws/api pull --ff-only --no-rebase
  git clone -- /…/remotes/web.git /…/ws/web

The commands shown are built by the same function as the ones that run (with a URL's password hidden).

Unlisted repos. The notice no longer prints rm -rf. It says what deleting the repo would lose:

before: ⚠ docs exists locally but is not in .meta.yaml. To remove: rm -rf docs
after: ⚠ docs is not in .meta.yaml; it holds 1 file untracked: scratch.txt; 1 commit on no remote: d16cd37 unpushed work; 1 linked worktree: /…/ws/.worktrees/review/docs (ignored files and the reflog not checked)

The new meta_git_lib::worktree::safety::repo_holds reuses the set-removal check's file checks. It adds commits on no remote (git log HEAD --branches --tags --not --remotes, which covers the old "on no branch" line), stashes, and linked worktrees.

Cycles. meta git clone -r (and update -r) of two meta repos that list each other cloned forever (220 nested clones in 5 s). Now each task carries the chain of meta repos above it. A meta repo that repeats one of them, by resolved folder or by URL (an existing checkout by its origin; local URLs by the folder they lead to), is left out and named. The check runs where its .meta.yaml would be read, and only if it has one; a project declared meta: true is refused before it is cloned. So a second checkout of the workspace's own repo (a gh-pages site, say) is cloned and pulled like any project, with or without -r:

Left out top: it is a meta repo above it again; the meta repos list each other (ws2 → kid → top)
Error: meta repos list each other: ws2 → kid → top

In a worktree set meta made meta git update refuses: from such a set it would walk up to the primary workspace, or clone into the set. It says to run it in the workspace, or to use meta git pull in the set. A plain git worktree of a meta repo kept under some .worktrees/ folder is a workspace of its own (its .meta.yaml is its own and meta has no record of it), and is updated as on main.

Inside (W8.4)

  • The clone worker's Mutex/Condvar pool and its 50 ms poll are gone. A rayon pool is built with ThreadPoolBuilder::build() (an error says it couldn't start). One scope runs the tasks, and each finished task spawns the tasks its .meta.yaml adds into the same scope.
  • --parallel N (clone), the progress counts [n/total], the fall back to one at a time when SSH multiplexing fails, and the named failures stay.
  • Every git the worker starts gets stdout and stdin from null and GIT_TERMINAL_PROMPT=0. Unread stdout could fill its pipe and stall git (test: a git writing 256 KiB to stdout). A credential prompt can't hide under the spinners.
  • SSH masters are set up before the pool for the remotes the run contacts: each checkout's origin if it has something to pull from (the workspace's included), and the listed URL of each missing project, in the workspace's own .meta.yaml. Pulls share them with clones. (Nested meta repos' hosts under -r aren't set up in advance: tasks/harmony-2993.) (Not for every listed URL: a repo without an upstream, or a folder that isn't a repo, is contacted by nobody.)
  • CloneQueue loses pending/completed/take_one/is_finished/drain_all/peek_urls. Discovery returns the new tasks. The queue keeps one set of claimed folders (resolved, so a/../b and b are one), the counts, failures (clone and pull), refusals, cycles, unreadable nested configs and unlisted repos.
  • Children start through meta_core::children, as before (fix!: a meta run owns its children and the worktree sets it was making [[tasks/harmony-2972]] #147). meta git clone's first clone, which ran outside it, now does too, so stopping meta stops it.

Before / after: CloneQueue

// before
let queue = Arc::new(CloneQueue::new(git_depth, meta_depth));
queue.push_from_meta(&dir, 0)?;
clone_with_queue(Arc::clone(&queue), parallel, &mp, ssh)?;

// after
let queue = CloneQueue::new(git_depth, meta_depth, /* pull */ false);
let tasks = queue.discover(&dir, 0, &Arc::from([top]))?; // top: the meta repo at dir
clone_with_queue(&queue, tasks, parallel, &mp, ssh)?;

Capability changes

What Before After Who said yes
meta git update pulls never git pull --ff-only --no-rebase in each cloned repo, the workspace repo first owner, decision 2
meta git update recursion always (keep-list line 26: "recursive") only with -r / meta -r; -r is update's own option, like clone's F5 invariant, this tab's prompt
"All repositories are already cloned." printed when nothing was missing gone; the summary is Update completed (N pulled, M cloned[, K with nothing to pull from]) follows from the pull
"(recursive mode)" on update always gone F5 (U10)
rm -rf hint for an unlisted repo printed gone; says what the repo holds F5 (U12)
meta git update inside a worktree set meta made cloned the missing projects of the set's checkouts that hold a .meta.yaml refused, with what to do instead (a plain git worktree is updated as before) design critique (Sol), review round 1 (Opus)
dry run's clone line git clone URL PATH git clone -- URL PATH, as it runs review round 1 (Opus)
clone's git and credentials could prompt under the spinners GIT_TERMINAL_PROMPT=0, stdin null (the keep-list names GIT_TERMINAL_PROMPT as "set for clone"; it is now set for the clone worker too) design critique (Opus)

Decisions and revised targets

  • A repo with no upstream, or on no branch, isn't a failure. I first made it a failure (exit 1), the way git pull treats it. The existing tests showed the cost: a workspace repo that was git inited and never pushed (tests/url_credentials.bats "remote helper URLs are no ssh hosts") would make every meta git update exit 1. Decision 2 says to name each repo that couldn't fast-forward, and with no upstream there is nothing to fast-forward to. So it is named and left alone. A pull git refuses is still exit 1.
  • "Keep the stagger" (W8.4): there is no stagger in the clone worker on main. The only one is SSH_SPAWN_STAGGER_MS for pass-through commands like meta git pull (lib.rs), which this PR doesn't touch. So there was nothing to keep.
  • --no-rebase: before git 2.34, pull.rebase=true beat --ff-only. Checked by hand on git 2.55: diverged with pull.rebase=true, --ff-only alone exits 128 without rebasing. --no-rebase makes older gits behave the same.
  • The design was critiqued by two Codex Sol and one Claude Opus before coding (Opus through launch-agent.sh: the claude shim rejects Opus through atc). Every point and what I did with it is in the task.

Tests, run locally on 2e71387 (CARGO_BUILD_JOBS=8, nextest --test-threads 8):

  • cargo fmt --check, cargo clippy --workspace --all-targets --all-features -D warnings: clean.
  • cargo nextest run -p meta_git_cli -p meta_git_lib: 198 passed.
  • bats git.bats, dry_run.bats, url_credentials.bats, project_list.bats, help.bats, init.bats: 177 passed. The update and credential tests also pass with GIT_ALLOW_PROTOCOL=file:ext (git may use no https or ssh), and a logging ssh on PATH sees no call to github.com.
  • 2e71387's git.bats, dry_run.bats and url_credentials.bats run against main's build (07559ab) in a separate checkout: 19 of 93 fail there, every new or changed update test but one. The exception, "opens no ssh to remotes it won't contact", passes on main too: it guards round 2's regression (main never pulls, so it contacts nothing).
  • CI on 2e71387: all green (Linux, macOS, Windows tests; Linux and macOS integration).

New tests: meta_git_lib clone queue (clone vs pull vs refuse, a nested config read once its task is done, depth limit, a cycle by URL, a cycle through a link out of the workspace and back, without -r a repeated repo is no cycle, a diamond that is no cycle, local URLs matched by folder, unlisted repos, failures); safety::repo_holds (no commits, clean, a commit on a local branch only, a stash, a worktree; the repo's own config pins ignores, hooks and signing); bats: a plain git worktree under .worktrees is updated; a clone by a relative URL names the cycle at its first repeat; the dry run names a repo on a detached HEAD as not pulled; an empty repo's clone is pulled once its remote has commits; pull + clone of a project added upstream in one run; a diverged repo named, exit 1, the rest updated; nested only with -r, after its pull; dry run changes nothing; a git flooding stdout doesn't stall and gets GIT_TERMINAL_PROMPT=0; refusal in a worktree set; the cycle under clone -r and update -r (under a 60 s Perl alarm: macOS has no timeout). Deleted: the queue tests of the removed methods and lib.rs's hand-built update plan, which update never returns.

Not checked

  • macOS and Windows at runtime; real SSH hosts and passphrase prompts (GIT_TERMINAL_PROMPT=0 covers git's own prompts; an ssh passphrase prompt happens while the masters are set up, before the spinners, as for clone before).
  • Not benched.

Review

Round 1 on 4544463: R3 (Sol, security) and R6 (Sol, user-facing) yes; R1 (Opus, correctness), R2 (Opus, simplicity), R4 (Sol, platforms) and R5 (Sol, tests) no. Fixed since:

  • R4/R5: the Windows cycle fixture put a backslash path in a double-quoted YAML string; the macOS runner has no timeout; git worktree list -z needs git 2.36 (now without -z); the repo_holds test now pins the git config it depends on.
  • R1: a plain git worktree under .worktrees was refused as a set (regression); the cycle check ran where no .meta.yaml is read (also CodeRabbit's comment); clone's top meta repo now uses the clone's recorded origin.
  • R1/R2: a repo cloned while its remote was empty read as "no upstream".
  • R2 cleanups: the queue's seven lists are one Outcome behind one lock; one function builds the git command that runs and the one the dry run shows; one MetaRepo::at; clone no longer scans for unlisted repos it never reports; no slice indexing.
  • Not taken (R2): splitting unsaved_work so repo_holds needn't drop the "not on any branch" line by its wording. That function is the set-removal check; a flag there changes deletion-safety code for a display detail, and the line's ending is one shared constant.

Round 2 on 0567093: R1 (Sol, correctness), R2 (Sol, simplicity), R3 (Opus, security) and R6 (Sol, user-facing) yes; R4 (Sol, platforms) and R5 (Opus, tests) no. Fixed since:

  • R4: the test time limit killed only meta with SIGALRM, which meta doesn't pass on, so against main's stalled clone the plugin kept bats' pipe open. It now sends TERM (meta stops its children), then KILL 5 s later. Checked against main's build: the stalled run ends after 13 s with exit 143.
  • R5: tests for the clone's recorded origin (a clone by a relative URL), for "HEAD is not on a branch" in the dry run, and for a commit on no branch counted once in repo_holds.
  • R5: update set up SSH masters for every listed URL, so several existing tests opened SSH to github.com. Now only for the remotes the run contacts (above); the old "detects missing repos" test points at an .invalid host. A logging ssh on PATH sees no call to github.com in the update tests now.
  • R3: the "nothing missing" wording now says the reflog isn't read either.
  • Not changed (R2, nice-to-have): the stderr reader's std::thread::spawn can panic if the OS refuses a thread. That code predates this PR, and panic-free non-test code is plan item W5.

Round 3 on 9db884b: R3 (Sol, security), R4 (Opus, platforms) and R6 (Opus, user-facing) yes; R1 (Sol, correctness), R2 (Sol, simplicity) and R5 (Sol, tests) no. Fixed since:

  • R1, R2: a project whose folder exists but is empty is cloned, but got no SSH set up (a regression from round 2's narrowing). Fixed, with a test (a failed ssh setup says so, now also for empty folders).
  • R5: two older credential tests now pull existing repos, against an https .invalid URL; they now pull from local repos (insteadOf) and must succeed. The old "detects missing repos" test clones from a missing local path. With GIT_ALLOW_PROTOCOL=file:ext (git may use no https or ssh) the update and credential tests all pass. The repo_holds test no longer uses a branch name a global init.defaultBranch could take.
  • R4: a file:///C:/… URL counts as a local path on Windows.
  • R6: "N of M repositories failed to clone" counts clone attempts only; "could not be pulled (fast-forward only)" (a network error isn't a fast-forward problem); --help says repos with nothing to pull from are left alone; the options tip only for an argument starting with -; "a branch with no commits yet" instead of "no commits" for an orphan branch; the FAQ says update pulls too.
  • To follow-ups (R4): a relative local URL inside a nested .meta.yaml (tasks/harmony-2989); a branch that tracks a remote other than origin gets no SSH master (tasks/harmony-2993).

Round 4 on 932563c: R3 (Sol, security), R4 (Sol, platforms) and R6 (Sol, user-facing) yes; R1 (Opus, correctness), R2 (Opus, simplicity) and R5 (Sol, tests) no. Fixed since:

  • R1: a repo cloned from a still-empty remote made every later update exit 1 ("no such ref was fetched"). Now named and left alone while the upstream branch doesn't resolve; bats test runs update again while the remote is empty.
  • R1: under -r, a second checkout of the workspace's own repo without a .meta.yaml was refused as a cycle. Now a repeat is a cycle only where a .meta.yaml would be read (a declared meta: true clone is still refused before cloning). Bats test with a pages branch. "Left out" instead of "Not cloned" for it; clone's hint says update fast-forwards too; no origin lookups when no cycle check runs.
  • R2, R5: a Windows test for file:///C:/… (the old fixture's file://C:\… never reached the new branch).
  • R2: SSH setup and the queue use one "git clones into this empty folder" check (clone_queue::is_empty_dir), the copy whose drift caused round 3's regression.

Round 5 on 5d52162: R4 (Sol, platforms) yes; R1, R2, R6 (Sol) and R3 (Opus) no on one point, R5 (Opus, tests) no on three. Fixed since:

  • R1, R2, R3, R6: round 4's "nothing to pull from" judged by the local @{upstream} ref, so an unreachable remote (or, R3, a diverged single-branch clone) was reported as nothing to pull, with exit 0. Now the remote alone decides (ls-remote --exit-code, above). Tests: an unreachable empty remote's clone is a failure; a branch deleted on the remote is left alone.
  • R5: tests for three paths no test reached, each checked by mutating the code and seeing it fail: the cycle check for a meta repo not declared meta: true (after its clone, before its .meta.yaml is read); the depth check of the clone-time refusal (the no--r test declares meta: true now); no SSH for remotes nobody pulls (an ssh stub in the default fixture).
  • Rounds 3-5 each found a case where update judged from local state what it would contact or what a failure meant (SSH for empty folders, an empty remote, an unreachable one). The design answer: the queue's one empty-folder rule decides what is cloned, and the remote decides "nothing to pull"; nothing else guesses.

Round 6 on 2e71387: all six yes (R1 Opus correctness, R2 Sol simplicity, R3 Sol security, R4 Sol platforms, R5 Sol tests, R6 Opus user-facing). Their nice-to-haves are in tasks/harmony-2993 items 7-11 rather than on a new head, which would have needed a seventh round: the ls-remote check reading its pipes to the end (an ssh master holding stderr could stall it; do first), clone's summary counting entered checkouts as cloned, "nested" for the workspace's own .meta.yaml, failures named by project name only, the help naming the third "left alone" case, and two timeouts per repo on a host that is down.

gitkb-rabbit didn't review this PR. CodeRabbit's one comment is fixed, and it confirmed in the thread.

Follow-ups

  • tasks/harmony-2993: update -r sets up SSH only for the hosts known before the pulls (a host a pull adds could prompt under the spinners), and warns about remote mismatches only for the top workspace and from the config before the pull; a pull that succeeds with a conflicting autostash says only "Pulled" (R3, R6, R2, round 2 R3).
  • tasks/harmony-2989: two meta repos reaching one folder through .. or links (an overlap across branches, a cycle hidden behind a deduped diamond, the depth budget of a shared folder). Every walk still ends.

…clone queue runs on rayon [[tasks/harmony-2986]]

meta git update now brings the workspace up to date: the workspace repo is
pulled first, then each cloned project is fast-forwarded (git pull --ff-only
--no-rebase) and each missing one cloned, so a project added upstream is
cloned in the same run. A repo git can't fast-forward is named with git's
error and the command exits 1; the .meta.yaml on disk is still read. A repo
on no branch, or whose branch has no upstream, is named and left alone.

- update reads nested .meta.yaml files only with -r (its own, or meta's
  --recursive), each after its meta repo is pulled; no "(recursive mode)"
  without it. It refuses inside a worktree set.
- An argument update doesn't take gets the tip that meta's options go first.
- The clone queue refuses a project that repeats a meta repo above it (by
  resolved folder or URL; a checkout by its origin) and names the chain.
- A repo in the workspace folder that .meta.yaml doesn't list is named with
  what it holds (unpushed commits, uncommitted and untracked files, stashes,
  worktrees); the rm -rf hint is gone.
- The clone/pull pool is a fallibly built rayon pool: each finished task
  spawns what it found in the same scope. The Mutex/Condvar pool and its
  50 ms poll are gone. git's stdout goes to null and its stdin too, and it
  never prompts for credentials. meta git clone's first clone is a child
  meta owns.

The title is a single line that names the two main behavioral changes: meta git update now uses --ff-only pulls, and recursion requires -r. It also notes the clone queue moved to Rayon. The changeset matches all of these points. The title is long and includes a ticket tag, but it is specific and on-topic. It does not cover the new worktree safety checks or the diagnostics changes, which is expected for a title.

Docstring coverage is 71.43% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 28 functions across 10 files. (1 skipped: 1 unsupported.)

Resolution

Write docstrings for the functions missing them to satisfy the coverage threshold.

A rabbit checks the branches in the morning light
It pulls what fast-forwards, then clones what’s out of sight
Nested paths unfold beneath its feet
Each cycle gets recorded, each task complete
It thumps once for the work, then hops away at night

- Around line 187-195: Update the ancestry check around `repeats` so it runs
only when `self.reads(level + 1)` is true; otherwise, leave the project eligible
for normal processing. Preserve the existing `claim` deduplication and cycle
detection when the next level will be read.
