refactor(web): terminal focus requests name the terminal they focus - #25009
Terminal focus went through a counter. ChatView kept terminalFocusRequestId in state, every terminal action incremented it, the value was passed down through the drawer, the panel and the split panes, and each viewport refocused itself in an effect whenever the counter, its visibility or its active flag changed. The counter also didn't say which terminal it was for, so whichever active viewport saw the change took focus.
Change
lib/terminalFocus now holds a single pending request, keyed by thread and terminal id, and the newest request wins. Handlers call focusTerminal, focusActiveDrawerTerminal, focusActivePanelTerminal or focusPanelTerminalAfterClose after they update the stores.
TerminalSessionViewport registers from its container ref callback. It takes a waiting request when it mounts, when it becomes visible (in the existing visibility layout effect) or when it gains the operate grant (in the existing grant layout effect).
Callers migrated: useChatTerminalActions (open, toggle, split, new, close, run script, panel add/split/activate/close), useRightPanelActions (activating a terminal surface, showing the panel), PersistentThreadTerminals, useWorktreeSetup, revealThreadTerminal, useRightPanelSurfaceClose, DevicePanel (closing a surface focuses the terminal surface the panel falls back to) and WelcomeWizard (autoFocus).
The focusRequestId prop is gone from ThreadTerminalDrawer, TerminalSplitPanes, TerminalViewport, ChatTerminalDrawers and both PersistentThreadTerminal* components.
Behavior changes
Focus follows explicit requests. Before, a viewport also refocused whenever it became visible or became the active split. Now a viewport that shows up with no pending request leaves focus where it is. Every path that opens, switches or reveals a terminal makes a request, including the sidebar reveal, worktree setup, panel show/close and device close.
ChatView's per-thread terminalOpen transition effect is gone. When the drawer closed, it focused the composer one frame later. The existing composer focus effect, which runs on terminalOpen going false, already does the same thing.
Entering a thread whose drawer is open focuses the drawer terminal on every visit. Before, the per-thread ref map limited this to the first visit, though the viewport's counter effect usually fired on later visits anyway. If a navigating handler made its own request first (sidebar terminal reveal, via focusTerminalOnNavigation), that request wins, even when the revealed viewport already took focus in the layout phase before ChatView's thread-enter effect ran. Only that call marks the thread, and only when it is not the thread ChatView already shows, so ordinary in-thread terminal actions never suppress a later entry. ChatView's effect cleanup clears the entered thread, so coming back to the same thread after ChatView remounts (for example from Pull Requests) focuses the drawer again.
No logging changes.
What this improves
Removes sync: the focusRequestId counter state and its prop plumbing through six components. Terminal actions no longer set ChatView state just to move focus. This saves no renders: ChatView subscribes to the terminal UI and right-panel stores these actions already change, and the counter update was batched into the same render.
Focus goes to the terminal that was asked for, not to whatever active viewport noticed the counter change.
Bug-fix claims: one, found in review of this PR. The collapsed drawer clips its viewport (grid-rows-[0fr]) rather than hiding it, so the wrapper took focus while the hidden surface refused it, and the request counted as done; reopening the drawer left focus on a wrapper that ignores typing. A hidden viewport now declines focus (focusTerminalViewport), so the request waits for it to show. apps/web/src/lib/terminalFocus.browser.test.ts covers this with real DOM focus and fails without the check. The old counter behavior is otherwise not covered by a browser test that fails on main. apps/web/src/lib/terminalFocus.test.ts covers the new request model: newest request wins, it waits for mount or visibility, it is dropped when the drawer closes, thread entry defers to a navigating handler's request (in React's commit order, with the viewport registered first) for that entry only, re-entering the same thread after in-thread terminal actions focuses the drawer, and panel close falls back to a terminal surface.

Removed: the viewport focus effect, and ChatView's terminalOpen transition effect, which set state.
Added: a ChatView effect keyed on the active thread ref that calls focusTerminalOnThreadEnter. Entering a thread is a route change, not a handler, and appInit (where a router subscription would go) is not on main yet.
Kept: the viewport's visibility and grant layout effects, which now also retry a waiting request.
autoFocus (WelcomeWizard) makes one focus request per viewport, guarded by a ref, so a re-attached container ref cannot pull focus back on each output chunk. When the viewport cannot take focus yet (no operate grant), the request waits like any other.
Render scenarios: mount thread and switch thread render ChatView and the terminal drawers, so they cover the touched code (no render savings expected). Numbers are left to the coordinator.
Verification
vp test run src/lib/terminalFocus.test.ts src/lib/revealThreadTerminal.test.ts: 16 passed. The re-entry test fails against the previous lastRequestedThreadKey version.
vp test run src/components/device/DevicePanel.browser.test.tsx: 1 passed (its rightPanelStore mock gained selectThreadRightPanelState)
vp test run --project browser src/lib/terminalFocus.browser.test.ts: 1 passed, and fails with the visibility check removed.
vp run check:changed (rebased on main): see the latest commit. scripts/effect-budget.json is left as main has it.
Render metrics: pending — the harness PR adds them
Macroscope's review found this PR requires human approval — This PR replaces counter-based terminal focus with a shared target-aware request system spanning thread navigation, drawer terminals, split panes, right-panel terminals, and close/fallback flows. Although it is covered by focused tests and contains no schema or sensitive-area changes, the cross-cutting lifecycle coordination and user-visible focus behavior warrant human review.

Walkthrough
Terminal focus now uses thread-scoped requests and registered viewport targets instead of request counters. Terminal actions, thread navigation, and panel closures use shared helpers to focus active or fallback terminals.
Changes: Terminal Focus Coordination
Layer / File(s)
Summary
Focus requests and target matching apps/web/src/lib/terminalFocus.ts, apps/web/src/lib/terminalFocus.test.ts
A shared coordinator matches focus requests to registered targets and retains pending requests. Tests cover immediate and deferred focus, thread entry, navigation, and panel fallback behavior.
Viewport registration and focus props apps/web/src/components/ThreadTerminalDrawer.tsx, apps/web/src/components/PersistentThreadTerminals.tsx, apps/web/src/components/chat/ChatTerminalDrawers.tsx, apps/web/src/components/onboarding/WelcomeWizard.tsx, apps/web/src/lib/terminalFocus.browser.test.ts
Terminal viewports register focus operations that check access and visibility, consume pending requests, and support one-time autofocus. The focusRequestId prop is removed from the viewport and its callers. A browser test checks deferred focus when the viewport becomes visible.
Drawer, panel, and worktree actions request focus for launched, activated, or fallback terminals. ChatView removes its focus request counter and calls the thread-entry helper.
Thread navigation and surface-close focus apps/web/src/components/device/DevicePanel.tsx, apps/web/src/components/device/DevicePanel.browser.test.tsx, apps/web/src/hooks/useRightPanelSurfaceClose.ts, apps/web/src/lib/revealThreadTerminal.ts
Terminal navigation requests focus for the selected terminal. Closing device or right-panel surfaces requests focus for a panel terminal when the active surface changes.

Terminal focus ran through a counter: ChatView held terminalFocusRequestId
state, every terminal action bumped it, the prop was threaded through the
drawer, panel and split panes, and each viewport refocused in an effect
whenever the counter, its visibility or its active flag changed. Every bump
re-rendered all of ChatView, and the counter did not say which terminal it
meant, so whichever active viewport saw the change took focus.
lib/terminalFocus now owns one pending request (thread + terminal id).
Handlers call focusTerminal / focusActiveDrawerTerminal /
focusActivePanelTerminal / focusPanelTerminalAfterClose after they change
the stores; viewports register from their container ref callback and take a
waiting request when they mount, become visible, or gain the operate grant.
Effects:
- removed: TerminalSessionViewport focus effect (focusRequest counter).
- removed: ChatView's per-thread terminalOpen transition effect and its ref
map. Its composer refocus on close was already covered by the existing
composer focus effect.
- added: ChatView effect keyed on the active thread that calls
focusTerminalOnThreadEnter. Entering a thread is a route change, not a
handler, so this stays an explicit effect.
- kept: the viewport visibility / grant layout effects, now also retrying a
waiting request.

… mount
Thread entry checked only the pending request, which the new thread's
viewports consume in the layout phase before ChatView's passive effect
runs, so the drawer stole focus from a revealed panel terminal. Track the
thread the latest request named until the next thread entry. autoFocus
fires once per viewport, not on every ref re-attach.

In-thread terminal actions marked their thread, so re-entering it after
ChatView remounted (back from Pull Requests) skipped focusing the drawer.
Only revealThreadTerminal marks a navigation now, and ChatView clears the
entered thread when it leaves. Lowers ThreadTerminalDrawer's effect budget
to 12.

The collapsed drawer clips its viewport rather than hiding it, so the
viewport's wrapper took focus while the hidden surface refused it, and the
request counted as done. Showing the drawer then left focus on a wrapper
that ignores typing. A hidden viewport now declines focus, so the request
waits for it to show. A viewport's auto-focus goes through the same
request, so a first focus refused for want of the operate grant retries
when the grant arrives.

Root decision 0210, addendum of 2026-10-22, point 1, and its plain-chat
addendum (HumanAndMachines/Lazurio#648; plan DEV-6676, row 28): the person
sees and hears only what Buddy writes in human words. In Buddy's surface
(lazurioBuddy) only:
- The timeline keeps the messages and what the person acts on; T3's record
of the work stays out. While a turn runs, or work still runs after it, one
quiet static line says "Buddy na tom pracuje…" / "Buddy is on it…". A
failed turn shows one human line, and the thread's error banner says
"Něco se nepovedlo. Zkuste to prosím znovu." instead of T3's text.
- None of the turn's work shows at the end of the timeline, and Buddy's
queue holds and counts only the person's own messages, never an agent's
such as Delegace's wake.
- The composer is a message box ("Napište Buddymu…") whose only choice is
Hermes's Normal / Fast switch, the one option row 23's AcpT3Selection
lets through, and Buddy's thread keeps full access, which the server
guard also holds.
- The surface never shows T3's terminal or right panel, their keys stay the
browser's, and a link in the conversation opens in a new browser tab.
The terminal and right-panel states are read inside the store selectors, so
the React Compiler keeps ChatView's panel presence values memoized
(chatViewPanelPresence.test.ts guards it, #134).
On v0.1.3 upstream moved the work banners and the queue to the end of the
timeline and removed the composer's task list (pingdotgg#25401). The work items
(childInputNow, goalNow, backgroundWorkNow) are masked on Buddy's surface
with inline conditionals in ChatView's body, where hasThreadNow, ThreadNow
and the scroll button's summary read them, so no plain function wraps a
hook result in render. buddyBackgroundWork is whether backgroundWorkNow
exists. useBuddyQueuedRunCount drops an agent's queued message from the
footer's count, which upstream's getUserQueuedThreadRuns keeps, and
buddyWorkBanners and the task-list seam are gone. useBuddyChatShortcuts
takes upstream's `!backgroundThread` condition (pingdotgg#24847), ChatTerminalDrawers
lost focusRequestId (pingdotgg#25009), the placeholder falls back to
DEFAULT_COMPOSER_PLACEHOLDER, and ReopenClosedViewShortcut stays off on the
slimmer root. Effects carry
justified react-effect-budget suppressions and comments are cut to the
four-line limit.
The error banner asks about the thread's own Environment (ChatBannerLane
passes it), so a thread of another Environment keeps T3's own text.
On v0.1.4: upstream dropped the resting composer's control strip, so Buddy's composer hook only gives the placeholder and hasControls is gone; Buddy's controls still replace T3's in ComposerControlsBar ahead of upstream's controls ownership. The timeline mask keeps upstream's pending approvals footer, which reads the final rows. useChatShortcuts no longer exports its input type, so the overlay takes it from the hook. The tests follow upstream's props and labels: no activeTurnInProgress or onRollbackCheckpoint, the queue's "1 queued message", background work rows with turn items and "Running …" / "Waiting on …" titles, and a single subagent as a [data-v2-item-type=subagent] row. Effect suppressions use the renamed no-unreasoned-state-sync rule. Row 23's AcpT3Selection, row 25's host appearance and row 7's launcher clearance, which this commit carried on v0.1.3, are back in their rows.

addendum (HumanAndMachines/Lazurio#648; plan DEV-6676, row 28): the person
sees and hears only what Buddy writes in human words.
Upstream shows an approval on its own row (pingdotgg#26255); Buddy's mask leaves no work rows, so the approval falls to upstream's footer for unmatched approvals, and a browser test shows a pending approval there with Approve and Decline and no work row or quiet line. The link_request card stays off Buddy's surface, where link requests are refused (row 25). useChatShortcuts no longer exports its input type, so the overlay takes it from the hook. Row 23's AcpT3Selection, row 25's host appearance and row 7's launcher clearance, which this commit carried on v0.1.3, are back in their rows.

once it went unanswered (Force stop, pingdotgg#27252) and the child's question
otherwise, and workNow, which is the Stop while it is under way and the
background work otherwise; backgroundWorkNow is gone. The inline mask
hides the child's question, the work and the goal on Buddy's surface,
while an unanswered Stop still shows there, so the person can force it;
the contract test pins every mask line, including that one, and
useThreadLifecycle's return. buddyBackgroundWork is whether workNow
exists. Upstream's provider traits menu content
(renderProviderTraitsMenuContent, pingdotgg#28057 and pingdotgg#28076) is not needed in
ComposerControlsBar, which on Buddy's surface returns BuddyComposerControls
before it. A side chat (pingdotgg#26901) renders ChatView embedded, so the thread
tabs and terminal drawers are off for it as they are on Buddy's surface.

Fork adaptation: The fork's drawer and panel close handlers take the thread they close in, so a close confirmed after the user switched threads still lands on the right thread; their focus requests name that thread (focusActiveDrawerTerminal(target), focusActivePanelTerminal(target)) instead of the active one. The fork's toggle shows a still-running setup terminal or otherwise launches an interactive shell rather than reusing a finished setup session; both paths now request focus by terminal id (focusActiveDrawerTerminal after showing the setup terminal, focusTerminal for the launched shell). The welcome wizard keeps its onClose(true) exit handler.

On v0.1.7: upstream wraps the timeline in `WorkspaceMutationIdContext`,
so `buddyBackgroundWork` sits inside it after `isWorking`. Upstream now
passes `environmentId` to the banner lane itself, so the overlay drops its
own copy of that prop and only uses it for Buddy's error banner. The work
line outside Buddy reads "Running · <label>" and "Waiting · <label>" on
v0.1.7, and the timeline test pins those.

Row 23's AcpT3Selection, row 25's host appearance and row 7's launcher clearance, which this commit carried on v0.1.3, are back in their rows.
On v0.1.6 useThreadLifecycle returns attentionNow, which is the run's Stop
once it went unanswered (Force stop, pingdotgg#27252) and the child's question
otherwise, and workNow, which is the Stop while it is under way and the
background work otherwise; backgroundWorkNow is gone. The inline mask
hides the child's question, the work and the goal on Buddy's surface,
while an unanswered Stop still shows there, so the person can force it;
the contract test pins every mask line, including that one, and
useThreadLifecycle's return. buddyBackgroundWork is whether workNow
exists. Upstream's provider traits menu content
(renderProviderTraitsMenuContent, pingdotgg#28057 and pingdotgg#28076) is not needed in
ComposerControlsBar, which on Buddy's surface returns BuddyComposerControls
before it. A side chat (pingdotgg#26901) renders ChatView embedded, so the thread
tabs and terminal drawers are off for it as they are on Buddy's surface.

Copy to terminal focuses through focusTerminal (pingdotgg#25009), and the shell

The tests follow upstream's props and labels: no activeTurnInProgress or onRollbackCheckpoint, the queue's "1 queued message", background work rows with turn items and "Running …" / "Waiting on …" titles, and a single subagent as a [data-v2-item-type=subagent] row. Problem
Terminal focus went through a counter. ChatView kept
terminalFocusRequestIdin state, every terminal action incremented it, the value was passed down through the drawer, the panel and the split panes, and each viewport refocused itself in an effect whenever the counter, its visibility or its active flag changed. The counter also didn't say which terminal it was for, so whichever active viewport saw the change took focus.Change
lib/terminalFocusnow holds a single pending request, keyed by thread and terminal id, and the newest request wins. Handlers callfocusTerminal, focusActiveDrawerTerminal, focusActivePanelTerminalorfocusPanelTerminalAfterCloseafter they update the stores.TerminalSessionViewportregisters from its container ref callback. It takes a waiting request when it mounts, when it becomes visible (in the existing visibility layout effect) or when it gains the operate grant (in the existing grant layout effect).useChatTerminalActions(open, toggle, split, new, close, run script, panel add/split/activate/close),useRightPanelActions(activating a terminal surface, showing the panel),PersistentThreadTerminals, useWorktreeSetup, revealThreadTerminal, useRightPanelSurfaceClose,DevicePanel(closing a surface focuses the terminal surface the panel falls back to) andWelcomeWizard(autoFocus).focusRequestIdprop is gone fromThreadTerminalDrawer,TerminalSplitPanes,TerminalViewport,ChatTerminalDrawersand bothPersistentThreadTerminal*components.Behavior changes
terminalOpentransition effect is gone. When the drawer closed, it focused the composer one frame later. The existing composer focus effect, which runs onterminalOpengoing false, already does the same thing.focusTerminalOnNavigation), that request wins, even when the revealed viewport already took focus in the layout phase before ChatView's thread-enter effect ran. What this improves
focusRequestIdcounter state and its prop plumbing through six components. Terminal actions no longer set ChatView state just to move focus. This saves no renders: ChatView subscribes to the terminal UI and right-panel stores these actions already change, and the counter update was batched into the same render.grid-rows-[0fr]) rather than hiding it, so the wrapper took focus while the hidden surface refused it, and the request counted as done; reopening the drawer left focus on a wrapper that ignores typing. A hidden viewport now declines focus (focusTerminalViewport), so the request waits for it to show.apps/web/src/lib/terminalFocus.browser.test.tscovers this with real DOM focus and fails without the check. The old counter behavior is otherwise not covered by a browser test that fails on main.apps/web/src/lib/terminalFocus.test.tscovers the new request model: newest request wins, it waits for mount or visibility, it is dropped when the drawer closes, thread entry defers to a navigating handler's request (in React's commit order, with the viewport registered first) for that entry only, re-entering the same thread after in-thread terminal actions focuses the drawer, and panel close falls back to a terminal surface.Effect report
apps/web/src/components/ChatView.tsxapps/web/src/components/ThreadTerminalDrawer.tsxterminalOpentransition effect, which set state.focusTerminalOnThreadEnter. Entering a thread is a route change, not a handler, andappInit(where a router subscription would go) is not on main yet.autoFocus(WelcomeWizard) makes one focus request per viewport, guarded by a ref, so a re-attached container ref cannot pull focus back on each output chunk. When the viewport cannot take focus yet (no operate grant), the request waits like any other.Render scenarios: mount thread and switch thread render ChatView and the terminal drawers, so they cover the touched code (no render savings expected). Numbers are left to the coordinator.
