fix(electric): establish stream positions before optimistic writes - #2304
Merged current upstream main (d9d0a8e) without rewriting branch history. The coverage-map append conflict is resolved, preserving both additions.
Addressed the remaining CodeRabbit startup concern in 8f6abec: persisted mutation preparation now awaits the existing complete startup promise after source entry. The generated receiving oracle holds coordinator index startup after metadata and the installed Electric SDK baseline arrive. It fails before this one-line repair and passes afterward. Index-error policy is unchanged; the reproduced issue was premature dispatch during held startup.
All thirteen startup paths reach eight times in each fixed/random campaign. Seed 20261030, path 0:0 fails the same premature-dispatch assertion when only the new wait is removed; restored production passes direct replay.
Affected adapter suites: 408 tests pass, no type errors. Persistence package tsc --noEmit passes. Oracle lint, ESLint, formatting, and diff cleanup pass.
Size against current upstream main: gzip +111B core, +185B Electric, +38B persistence; +334B total. Typical app scenario +114B. The preparation ordering reuses existing lifecycles and the persistence startup promise.
Upstream build/test workflows require maintainer approval to run for this fork. Passing bot/security checks do not replace those checks.
For review, the key contract decision is whether cold on-demand mutations should automatically establish all participating stream positions before dispatch. The implementation is in transactions.ts, Electric's lifecycle, and the persistence wrapper. The existing versioned evidence record now includes the startup follow-up and its limits.
Problem and behavior
A cold on-demand Electric stream starts at offset=now. If an optimistic mutation's handler writes before that initial position is established, its transaction echo can fall before the stream's starting position. The write commits, but awaitTxId cannot confirm it.
This proposes automatic mutation preparation: keep optimism immediate, establish all participating stream positions before dispatch, and check their validity together immediately before invoking the handler. A reset while another participant is starting requires fresh preparation. Rollback and terminal preparation failure prevent dispatch. No handler is replayed after dispatch.
An optional SyncConfig.beforeMutation(collection) hook returns a synchronous validity guard. Electric supplies stream evidence independently of applied-row readiness, avoiding a wait on the optimistic transaction's own publication. SQLite persistence composes preparation with its existing source-start promise so metadata loading does not look like source retirement. Passing the Collection to the hook preserves independent ownership when descriptors are reused or derived.
This is a proposed stronger admission contract for on-demand Electric mutations. It deliberately requires initial sync connectivity; it is not an offline outbox. Missing update/delete targets still follow ordinary mutation admission. Handler confirmation and post-dispatch failures retain their existing semantics.
Original October 30 evidence
RED on unchanged main 9cfa11fc7: generated startup campaign fails no write before baseline: direct (expected0, actual1).
GREEN: twelve paths run in both fixed and random campaigns, eight histories per path per campaign. Paths: direct, explicit transaction, multi-collection, reset, retirement, rollback, external abort, persisted metadata loading/failure/cleanup, and a derived materialized descriptor after its original owner retires.
Mutant: bypassing the final validity checks fails replacement cursor still held. Direct seed/path replay fails with the mutant and passes after restoration.
Review found the persisted-startup interaction; its RED reports StreamAbortedError while metadata is held. The final wrapper composition passes and preserves the exact metadata-error identity.
1,132 adapter tests across38 files pass, with no type errors;534 focused core transaction/ownership/GC tests pass.
Adapter and persistence package tsc --noEmit pass. Changed-file oracle lint and formatting pass.
Four adapter files importing node:sqlite fail to load with the local default jsdom/Vite configuration. The same setup failure reproduces on unchanged main. These files were excluded from the successful adapter command; no production or test configuration workaround is included.
pnpm size:compare --packages db,electric-db-collection,db-sqlite-persistence-core: gzip increases116B core,185B Electric,31B persistence;332B total. Typical app scenario increases115B. This retains the current transaction lifecycle and stream lifecycle rather than introducing another queue, retry mechanism, or retention system; the extra cost is source preparation and invalidation.
Limits
The generated receiving witness uses the installed Electric SDK and controlled HTTP plus the existing managed-persistence fixture. It does not claim live-service, native-SQLite, arbitrary retry scheduling, or prompt cancellation of held storage I/O. After dispatch a failed confirmation cannot establish whether the backend committed, so automatic retries remain out of scope. Existing core GC ownership is reused unchanged.

Summary by CodeRabbit
New Features
Optimistic changes appear immediately, while writes wait for participating data streams to establish current positions. This works without loading rows first and for transactions spanning multiple collections.
Persisted collections also wait for storage startup. If a stream resets before dispatch, it must establish a fresh position before the write proceeds.
If a transaction is canceled or its data source is retired before dispatch, the write is not sent. After dispatch, confirmation depends on a matching transaction response; failed confirmation does not automatically resend the write.
Documentation
Clarified stream readiness, reset behavior, connectivity requirements, and confirmation expectations for on-demand writes, including that a write may have reached the backend even if confirmation fails.

Walkthrough
On-demand mutations now wait for participating Electric streams to establish current continuation positions before dispatch. Transaction commit prepares collection guards and stops dispatch after settlement or cancellation. Electric lifecycle and persisted startup paths provide readiness and failure signals.
SyncConfig adds an asynchronous beforeMutation callback. Commit prepares guards for distinct mutated collections, retries when a guard reports stale state, and skips dispatch if the transaction settles or stops persisting.
Electric and persisted stream readiness packages/electric-db-collection/src/electric.ts, packages/db-sqlite-persistence-core/src/persisted.ts
On-demand Electric collections use a lifecycle readiness gate. Up-to-date messages resolve it; reset, retirement, abort, and terminal errors reject it. The persistence wrapper waits for source and runtime startup before invoking the source guard.
Tests cover startup, multi-source admission, resets, cancellation, persistence, and transaction confirmation. Documentation records the on-demand write contract, oracle coverage and its limits, validation evidence, and patch releases.
A narrow cleanup race may leave persistence resources running after a collection is retired. Guarding preparation against lifecycle changes is advisable before merge.

Await complete persisted startup before admitting mutations.
sourceStartup awaits only startup metadata, while ensureStarted() continues with persisted-index and applied-receipt awaits that can reject. Electric registers beforeMutation, so a mutation can pass this wrapper and dispatch before complete startup or after a later startup failure.

Abort stale mutation preparation after cleanup.
If cleanup advances the lifecycle while sourceStartup is pending, the wrapper can restart the retired runtime. ensureStarted() accepts the non-terminal runtime and can acquire a cache claim, schedule its renewal, and attach a coordinator subscription after cleanup has released the previous resources.
Capture the lifecycle generation before the await and abort when it changes.
